Why Your HVAC Job Post Gets Four Applicants and No Hire 25.09.2026 9хвA service truck that has not moved since May is not a parked truck. It is about thirty three thousand six hundred dollars a month of billed work, and the raise the owner calls unaffordable is 2.6 percent of it.This is The Install: one tool, one vertical, one appointment on your calendar by the end. Today the tool is The Candidate Offer Stack and we are putting it in a residential HVAC company.A worked example, not a client. Northfield Heating and Air runs six trucks and a little over two point four million dollars a year. Its best service tech left in May for a shop across town that paid more, and four applicants later the sixth truck is still in the yard. A Northfield truck bills about sixteen hundred dollars a working day, so ninety working days parked is one hundred and forty four thousand dollars of billed work. The raise takes the role from twenty seven dollars an hour to thirty two, which is ten thousand four hundred dollars a year, about eight hundred and sixty seven dollars a month. Those two numbers had never been in the same place.Layer two is the one this vertical rebuilds. An HVAC tech does not have one week, he has two: the ordinary one and the week he carries the phone. So the week becomes a written on call rotation, one week in six with the owner on the board, and a fifty hour cap from June through August. Then fund the number honestly: ten dollars on the diagnostic fee across about four hundred and twenty service calls a month is four thousand two hundred dollars a month, which pays for the raise almost five times over.0:00 Cold Open1:05 Retrieval1:49 Price The Truck3:19 Layer Two5:22 Fund It6:13 Where To Post It7:20 The Promise And The RepEvery figure in this episode is either structural or a clearly tagged worked example. The Install: The Candidate Offer Stack in a Child Care Center 23.09.2026 9хвA toddler room that has been closed since June is not an empty room. It is twelve thousand nine hundred dollars a month of enrollment nobody can sell, and there is a waitlist for it.This is The Install: one tool, one vertical, one appointment on your calendar by the end. Today the tool is The Candidate Offer Stack and we are putting it in a licensed child care center.A worked example, not a client. Harborlight Early Learning closed a toddler room in mid June when the lead teacher left. Twelve seats at one thousand and seventy five dollars a month is twelve thousand nine hundred dollars a month of enrollment that cannot be sold, and by late September that is about forty five thousand dollars that simply did not happen. The raise the owner keeps calling unaffordable takes the lead teacher from seventeen dollars fifty an hour to twenty one, which is six hundred and seven dollars a month. That raise is 4.7 percent of the room she is not selling. Those two numbers had never been on the same page.Layer four is the one this vertical rebuilds. Coverage is fixed by law, so when you are a person down you cannot cut the schedule. You close a room or the director stands in it. The pressure valve stops being a vague promise and becomes a written coverage order, by name, inside the offer. Then fund the number honestly out of tuition, where forty dollars a month per enrolled toddler covers about eighty percent of the raise, and say in the letter what the money buys.0:00 Cold Open0:54 Retrieval1:30 Price The Room2:48 Layer Four5:00 Fund It6:23 Where To Post It7:30 The Promise And The RepEvery figure in this episode is either structural or a clearly tagged worked example. Nobody Applied. Again. 22.09.2026 23хвA dental practice with two doctors and $1.9M a year lost a hygienist in March and the operatory sat dark for five months. Every Thursday the owner opened the applicant inbox, found nothing, and rewrote the job posting again. The posting was never what was broken. One hygiene day in that chair produces about $1,400, which is $22,000 a month, so five dark months cost about $110,000 of production that simply did not happen. Meanwhile the raise she kept calling unaffordable, five dollars an hour on a thirty two hour week, costs $8,300 a year. One dark month costs more than two and a half years of it, and almost nobody runs that comparison, because the raise has a line on the profit and loss and the empty chair has never been written down anywhere. In this teardown, JT walks the fix in three parts: price the hole, rebuild the posting as an offer, and hold the reply promise with a fifteen minute calendar block. Then he hands you the tool: the Candidate Offer Stack, five layers on one page, and only one of the five is money. Twelve months ago one member on that plan cost you ninety dollars a month to serve: the coach's time, their share of the rent, the software and card fees, the cleaning and the kit. That is a forty percent margin. Then the coaches got a raise, the lease renewed higher and the power bill went up. Today that member costs one hundred and five. You did not change the price. You're Paying the Tariff. Your Customer Isn't. 17.09.2026 22хвAn auto shop owner with five bays and $1.6M a year kept closing months that looked good on the profit and loss and felt wrong in the bank account. There was no single bad line. There were four hundred small ones. A 25 percent Section 232 tariff had pushed his real parts basket up 14 percent while his pricing file sat untouched since 2024, and his own tiered matrix was quietly demoting his markup every time a part inflated into a higher cost band. Add a labor rate that had not moved while his cost per billed hour rose ten dollars, and the quiet total was $108,000 a year.In this teardown, JT walks the fix in three parts: price the basket, re band the matrix instead of raising it, and move the labor rate with a thirty day posted notice. You Don't Have Four Months Left, You Have 55 Days 31.08.2026 9хвQ4 is not a four month runway. October first to December thirty-first looks like ninety-two days, but once you pull out the weekends, the holidays, the dead week between Christmas and New Year, and the time off your team already asked for, you are left with about fifty-five days where work actually gets produced. Most owners write a fourth quarter goal without ever checking whether fifty-five days of capacity can physically deliver it. In this episode, JT Taylor walks through the arithmetic: count your real production days, calculate the ceiling your team can produce before you set the goal, and pre-decide what you will say no to so December is executing a plan instead of reacting to the phone. Hire Your Headache First 29.08.2026 7хвMost owners hire a mini version of themselves, then wonder why they are still stuck. The smartest next hire is not the work you are best at. It is the work you hate. In this episode, JT Taylor breaks down how to hire your headache first: find the draining, recurring work that does not need your genius, turn it into a playbook before you delegate, and hire someone to own the outcome instead of perform the tasks. Includes a simple five-day exercise to find your first (or next) hire, whether that is a person, a part-timer, or a piece of software. The 3-part framework:1. Find the headache. The work to hire out first lives where two questions meet: what drains me, and does this actually need me? Offload your drains, do not clone your strengths.2. Turn the headache into a playbook. You cannot delegate what you never documented. Spend one week narrating the task, the steps and the decisions, so the how-to leaves your head and becomes something you can hand off.3. Hire the outcome, not the hours. Do not hire help, hire the owner of a result. Define what good looks like in a number, so they make the small decisions and you stop being the answer to every question.Your homework: for the next five days, list every task that drains you and did not actually require you. Circle the top three, pick one, and spend thirty minutes narrating it into a document. The day you hire, you hand over a system instead of a headache.RESOURCESJT Taylor MS, MBAWebsite: https://mrjttaylor.comInstagram: https://www.instagram.com/mrjttaylormbaTikTok: https://www.tiktok.com/@mrjttaylormbaNotebook of a COOWebsite: https://notebookofacoo.comFREE Small Business MBA: https://notebookofacoo.com/small-business-mba.htmlInstagram: https://www.instagram.com/notebookofacooNational Board of Operations Professionals (NBOP)Website: https://nationalboardofoperations.orgInstagram: https://www.instagram.com/official.nbop#SmallBusiness #Delegation #Hiring #Systems #OwnerDependency #Operations #FractionalCOO #NotebookOfACOO -
You Own a Job, Not a Business 28.08.2026 7хвIf your business stops the moment you stop, you do not own a business, you own a job. In this episode, JT Taylor breaks down the one test that tells you how dependent your business really is on you, and the three moves that turn a job that owns you into an asset that works whether you show up or not: the 30-day test, documenting the decision instead of the task, and the one number plus one backup that let the place run without you. Practical, no fluff, and something you can start this week.------------GET THE FREE SMALL BUSINESS MBA→ https://notebookofacoo.com/small-business-mba.htmlOPERATORS LOOKING TO CONTRIBUTE TO THE FUTURE OF OPERATIONS→ National Board of Operations Professionals - https://nationalboardofoperations.org/SOCIAL MEDIA→ The Show - https://www.instagram.com/notebookofacoo/→ NBOP - https://www.instagram.com/official.nbop/→ The Host - https://www.instagram.com/mrjttaylormba/PRINCIPLES OF PRACTICE (6 book series)→ https://www.amazon.com/dp/B0HFNZPGPP -
Busy Is Not a Business Model 27.08.2026 8хвWe are slammed. We are so busy. Owners say it like a badge, but busy is not a business model, and being slammed is more often a symptom than a sign of health. In this episode, JT breaks down why most of the work filling your days is motion, not progress, and the three moves to get your time back without the business falling apart: learn to tell motion from progress, kill the work that feels productive but is not, and fiercely protect the handful of hours that actually move the needle. Ends with a one-week time audit that will show you exactly where your hours are leaking. The goal was never to be busy. It was to build something that works.------------GET THE FREE SMALL BUSINESS MBA→ https://notebookofacoo.com/small-business-mba.htmlOPERATORS LOOKING TO CONTRIBUTE TO THE FUTURE OF OPERATIONS→ National Board of Operations Professionals - https://nationalboardofoperations.org/SOCIAL MEDIA→ The Show - https://www.instagram.com/notebookofacoo/→ NBOP - https://www.instagram.com/official.nbop/→ The Host - https://www.instagram.com/mrjttaylormba/PRINCIPLES OF PRACTICE (6 book series)→ https://www.amazon.com/dp/B0HFNZPGPP -
Your Customers Decided to Leave Long Before They Told You 25.08.2026 8хвThe worst surprise in business is the customer who leaves out of nowhere, except it was never out of nowhere. They decided to leave weeks or months before they told you, and the cancellation was just the paperwork. In this episode, JT breaks down why retention is not measured at the renewal but decided in a hundred small moments along the way, and the three moves to see churn coming while you can still stop it: read the relationship at every touch point instead of waiting for the finish line, act at half the time to churn so you are preventing a decision instead of reversing one, and build one escalation that fires on a number and lands with a named owner. Ends with a one-customer homework assignment that will change how you see every account you still have.------------GET THE FREE SMALL BUSINESS MBA→ https://notebookofacoo.com/small-business-mba.htmlOPERATORS LOOKING TO CONTRIBUTE TO THE FUTURE OF OPERATIONS→ National Board of Operations Professionals - https://nationalboardofoperations.org/SOCIAL MEDIA→ The Show - https://www.instagram.com/notebookofacoo/→ NBOP - https://www.instagram.com/official.nbop/→ The Host - https://www.instagram.com/mrjttaylormba/PRINCIPLES OF PRACTICE (6 book series)→ https://www.amazon.com/dp/B0HFNZPGPP
